[Cause analysis] The investigation results showed that the warehouse keeper made a mistake during material issuance and the problem was caused because the business staff did not check the sample application form and the sent sample before sending the sample.
[Improvement measures]
1) Strengthen the management of sample application and sending. Add a specification description column to the sample application form. The business staff must give the basic parameter descriptions in addition to the OEM model on the label of the sample sent and must check the sample application form and the specifications of the sent sample before sending the sample to the customer.
2) The sample labels should be automatically printed by scanning the original labels of the batch of materials.
Some devices do not have any silkscreen marking. If wrong samples are sent due to label print errors, the R&D staff would be misled and thus the development progress of new products could be delayed. The consequences would be severe!
Case 22: The incoming materials were short because of loose management of the sample warehouse.
[Problem description] An outsourcer of Huawei reported that 20 PCS (1 tray) materials were missing.
[Impact] The short materials were replenished but the manufacturing progress of the task order was influenced.
[Cause analysis]
There were not enough materials in the warehouse and so the manufacturer temporarily took some from the sample warehouse (the performance was OK but the materials were to be used as samples only).
The sample warehouse exercised loose management over the material quantity and did not timely update the account book after 1 tray of materials were took out of the warehouse.
The quantity was not re-checked during the goods dispatching and as a result the materials were short.
[Improvement measures]
1) Strengthen quantity management and control of the sample warehouse and ensure that the quantity of actual materials is consistent with the ledgers.
2) If you use the materials in the sample warehouse for normal delivery, then you must re-check the quantity of materials. |
